A Premium E-Mobility Brand

Beyond Selling a VehicleToward Understanding Every Rider

Connecting factory, distributors, stores, and riders in one real-time operating loop—and turning a one-time sale into a lasting customer relationship.

The Context

A premium Chinese e-mobility brand had built a nationwide distribution network spanning its factory, regional distributors, dealers, retail stores, and riders, shipping 150,000 vehicles each year.

Yet growth was measured mainly through factory shipments and channel orders. ERP captured production and release, but the brand could not see who ultimately bought each vehicle, where it was activated, or how it was used. Rider profiles, maintenance histories, and real-world preferences were missing.

As electric vehicles evolved into connected products, the absence of rider-to-vehicle identity and end-to-end data left product, marketing, and service teams operating on assumptions. The brief was clear: rebuild a direct, long-term rider relationship without undermining channel partners.

Rider Relationship InvisibleThe relationship disappears after handover

Purchase, activation, ride, and service data never reaches the brand

One Critical Question Had No Answer

Who actuallybuys our vehicles?

PROJECT KICKOFF / IN THE CLIENT'S WORDS

“We ship 150,000 vehicles a year. ERP records are accurate and distributor orders reconcile. But if you ask who buys our vehicles, how old they are, or which features they value most, wehave no idea.”

BRAND VISIBILITY

As products moved through the channel, the brand lost visibility at every step.

FACTORY → DISTRIBUTOR → DEALER / STORE → RIDER

THE BLIND SPOT

Vehicles were sold, but rider identity, preferences, behavior, and service relationships never returned to the brand.

CUSTOMER UNKNOWN

Data broke at every handoff, severing the connection between brand and rider. Without customer profiles, product, marketing, and service teams were leftoperating blind.

A wholesale-only model kept the brand trapped in the most operationally intensive part of the value chain. Owning the rider relationship and end-to-end data was the path fromselling hardwaretobuilding a rider ecosystem.

FIELD RESEARCH / THREE DEEP CONFLICTS

With every channel layer creating distance,
how could the brand understand its riders?

After field research across head office, regional distributors, and retail stores,
we identified three interconnected business tensions.

01
DATA SILO

Broken Data Continuity

Factory ERP visibility ended at shipment. Distributors managed inventory in spreadsheets, stores relied on paper sales records, and rider purchases, activations, and service histories remained entirely opaque.

PURCHASE / ACTIVATION / SERVICE = BLACK BOX
02
CHANNEL TRUST

Channel Incentive Misalignment

Distributors feared the brand would bypass them once it reached riders directly. Stores saw digital sales tools as extra work. Without addressing incentives and frontline efficiency, adoption would never take hold.

END-CUSTOMER VISIBILITY ≠ CHANNEL DISINTERMEDIATION
03
IOT DISCONNECT

Disconnected Product Experience

Bluetooth and location data were disconnected from rider accounts and after-sales service. Smart features remained isolated moments instead of building an ongoing brand relationship.

CONNECTED HARDWARE ≠ CUSTOMER ASSET
THE REAL BRIEF

The challenge was never just the software.

Empower distributors and stores without weakening their commercial interests.
Turn the journey from factory release and channel movement
through sale, riding, and service into
a durable data asset for the brand.

THE STRATEGIC SHIFT

Understanding RidersDoes Not Start by Asking for Data

We reframed “the brand needs data” as “every participant receives value first.” Data would emerge naturally only when channel partners chose to use the tools and riders chose to connect.

CORE STRATEGY

Create value through tools.
Build assets through experience.

First, solve the channel's daily operational friction with useful tools. Then connect riders through genuinely valuable smart experiences. The resulting data comes from natural business activity—not additional reporting.

THE CONFLICT

End-customer visibility could not mean channel disintermediation.

Working with head office, regional distributors, and stores, we translated those concerns into practical rules for pricing, approvals, customer ownership, and data access—making the value exchange clear for every participant.

RIGHTS & VALUE MODEL

Redefining the Three-Way Operating Model

Brand Head Office
Gain system-wide operating visibility

Anonymized rider profiles, national pricing, inventory turns, and vehicle quality.

No direct interference in channel relationships
Regional Distributor
Retain commercial control within the territory

Account-level pricing, policy bundles, store coordination, and regional customer service.

More flexible pricing and policies
Retail Store
Gain immediate frontline efficiency

Faster checkout, profit visibility, sales commissions, and service tools.

CHANNEL ENABLEMENT / 01STRATEGY

Give the channel efficiency first.
Let data follow naturally.

Operational tools empower distributors and stores; connected experiences build a relationship with every rider.

THE NEW WORKFLOW

Every scan completes a task
and closes another data gap.

Each vehicle received a unique digital identity based on its VIN or serial number. As the physical product moved through the channel, inventory, pricing, sales, and rider ownership updated together—giving head office its first complete view of a vehicle reaching its end customer.

THE OWNER ASSET

Riders gain a better experience. The brand gains the ability to understand them.

Bluetooth unlocking, ride history, theft protection, maintenance, and repairs were no longer isolated features. We connected them to one rider account so every interaction enriched a customer profile the brand could serve over time.

PROJECT RESULT

Once the Journey Was Connected,Every Vehicle Began Creating Long-Term Value

The platform has only recently launched, yet the operating model has already changed. For the first time, the brand can see each vehicle's complete journey from factory to rider—and understand the customer needs revealed through real-world use.

In connected consumer products and e-mobility, brands need visibility into both product movement and customer relationships. That is how a channel-dependent manufacturer becomes a genuinely data-driven operator.
